Acorn Health was growing fast — and flying blind. No centralized data. No operational KPIs. No playbook. Their "financial plan" was a number handed down from above with nothing underneath it to explain how they'd actually get there. Outreach, Operations, and HR were each working from their own data — or none at all. Leadership had targets. They just had no way to hit them.
What We Did
One Source of Truth
Bridgelight built Acorn Health's entire Business Intelligence function from the ground up, starting with the data foundation itself. The first step was constructing an Azure data warehouse that consolidated the organization's disparate data into a single, reliable source of truth.
From Guesswork to Daily Intelligence
On top of that foundation, Bridgelight developed a full suite of Power BI dashboards and KPIs, giving leadership and managers the daily, weekly, and monthly visibility they had never had before.
Metrics That Demand a Response
An Operations Playbook formalized this further, establishing standard dashboards tied to operationally relevant metrics and pairing each metric with concrete action plans—so a number moving in the wrong direction didn't just surface a problem, it triggered a response.
A Budget Built from the Bottom Up
The budgeting process received an equally rigorous overhaul. Bridgelight replaced the top-down model with a custom driver-based budgeting framework—one that built the budget from the operational realities of the business, not the other way around. Budget reviews became structured conversations: each variance came with a specific explanation and a tactical action plan attached.
One Playbook, Three Functions
Anchoring it all was the Budget Achievement Process: a cross-departmental alignment mechanism that brought Outreach, Operations, and HR into a shared cadence. For the first time, the three functions most responsible for driving performance were operating from the same playbook, with shared accountability and coordinated execution.
Results
The transformation went well beyond cleaner reporting. With operational clarity finally in place, Acorn Health was able to make faster decisions, close variance gaps more quickly, and align the organization around a common plan of execution. Performance improved. The business became something a buyer could underwrite with confidence. In 2023, Acorn Health was acquired at what was, at the time, an industry-high valuation. The BI infrastructure and operational discipline that Bridgelight built weren't just internal management tools. They were a demonstration of organizational maturity that translated directly into enterprise value. The data didn't just run the business. It helped sell Acorn at a record-breaking price.
